Your Chimney Failed Inspection. What Happens Next?
A failed chimney inspection is a scope question, not a verdict. How to read the finding, what has to be fixed before you burn, and what can reasonably wait until spring.
The short version
- "Failed" is not one condition. Sort the findings into three tiers before doing anything else.
- Stop burning now: cracked or displaced flue tiles, a blocked flue, evidence of a previous chimney fire, or any suspected combustion-gas leak into the house.
- Fix before heating season: failed cap or chase cover, cracked crown, failed flashing, eroded joints on a weather-facing elevation.
- Monitor: cosmetic staining, minor efflorescence, early surface wear with sound masonry behind it.
- Ask for photographs or camera footage of each finding. Evidence is what makes a second opinion possible.
- Masonry repair is weather-dependent in this climate. The window narrows once real cold arrives.

“Failed” is a scope word, not a verdict
An inspection result that comes back negative tends to land the same way regardless of severity: the homeowner reads the word, assumes the worst, and does not know whether the correct response is to call someone today or to plan work for spring.
Those are genuinely different situations, and the difference is knowable.
An NFPA 211 inspection documents conditions across the whole system — the flue interior, the liner, the smoke chamber, the damper, the crown, the cap, the flashing, and the exterior masonry. A finding on any of those can produce a negative result. What that finding means for whether you can light a fire this weekend varies enormously depending on which component it sits on.
So the first task is not to price the repair. It is to sort the findings.
Tier one: stop burning now
Some conditions mean the appliance should not be used until it is corrected. These involve the containment of combustion gases and heat inside a path that is supposed to be sealed all the way to the top.
Cracked, displaced, or missing flue tiles. The liner is the barrier between combustion products and the structure of your house. A breach in it is a path for heat and gas into framing and living space. Our post on damaged chimney liner covers what the failure modes look like.
A blocked or restricted flue. Nesting material, debris, or collapsed liner sections obstruct the exhaust path. Burning into a blocked flue pushes combustion gases back into the room, and carbon monoxide is the specific hazard. It is colourless and odourless, and the CDC’s guidance describes symptoms that are easy to mistake for ordinary illness.
Evidence of a previous chimney fire. Puffy or honeycombed creosote, heat-distorted components, or cracked tiles consistent with thermal shock indicate the system has already seen a fire event. NFPA 211 treats that as grounds for a more thorough inspection of the flue interior before further use.
Any suspected gas leak into the living space. Staining, odour, or soot at the firebox surround that suggests products of combustion are entering the room rather than leaving it.
For anything in this tier, the correct response is to stop using the appliance and get the specific defect confirmed. Not to schedule a quote for next month.
Tier two: fix before the heating season
These findings will not usually stop you burning tonight, and leaving them through a Chicagoland winter reliably makes them worse and more expensive.
Failed cap or chase cover. The cap keeps rain, snow, and animals out of the flue. Without it the flue interior takes direct water, and water in a flue accelerates deterioration of every component below it.
Cracked crown. The crown sheds water off the top of the chimney. A cracked crown routes water directly into the masonry beneath, and in a freeze-thaw climate that water expands every time the temperature crosses zero. Our post on cracked chimney crown covers the progression.
Failed flashing. The roof-to-chimney junction is the most common leak path on the whole assembly, and the damage usually appears indoors as ceiling staining well before anyone looks at the chimney. See chimney flashing leak.
Eroded mortar joints on weather-facing elevations. Open joints admit water into the masonry. Repointing with a correctly matched mortar is straightforward while the brick faces are still sound. Once water has been cycling through open joints for several winters, the brick itself starts to spall, and you are into a materially larger job. Spalling chimney brick covers what that looks like.
The common thread is water. Every item in this tier is a water-management failure, and every one of them compounds over a winter rather than holding steady. That is the argument for the timing, and it is a real one in this climate — freeze-thaw chimney damage works through the mechanism.
Tier three: monitor
Not every finding on a report is a repair order.
Surface efflorescence — the white crystalline staining that appears on masonry — indicates moisture movement through the material, which is worth understanding, but it is a symptom rather than a defect in itself. Chimney efflorescence covers what it does and does not tell you.
Early-stage surface wear with sound masonry behind it, minor cosmetic staining, and normal weathering on an older stack are all things to note and watch rather than act on immediately. A good report distinguishes between them and the tier-two items. If yours does not, that is a fair question to put to whoever wrote it.
Ask for the evidence
The single most useful thing you can do with a negative inspection result is ask for images.
Modern chimney inspection routinely includes camera scanning of the flue interior, and exterior findings photograph easily. A finding backed by an image of the actual condition gives you three things: you can see the severity yourself, you can compare quotes on a like-for-like basis, and you can get a genuine second opinion without paying for a second full inspection.
A line item that says “liner deteriorated — replacement recommended” with nothing attached gives you none of that.
This matters most where the scope is large. Relining a flue or rebuilding above the roofline is significant work, and it is reasonable to want to see the defect that justifies it. Why the calendar matters here
Masonry repair is weather-dependent, and that is not a scheduling preference.
Mortar cures through a chemical reaction that needs suitable temperatures to proceed properly. Repointing done in genuinely cold conditions risks a joint that never reaches its intended strength, which means doing the work twice. Mortar selection matters too — matching the existing masonry rather than defaulting to a harder modern mix is what keeps repairs from damaging the brick around them, and ASTM C270 is the specification that governs the match.
Practically, this means the tier-two list has a deadline that is set by the weather rather than by your convenience. Work booked in early autumn gets done in conditions that let it cure properly. The same work in December may have to wait, which means another winter of water entry through the defect you already know about.
Tier-one items are different. Those get addressed regardless of season, because the alternative is not using the fireplace at all.
The decision
Take the report and sort every finding into the three tiers. If the report does not make the tier obvious, call whoever performed the inspection and ask directly: can I use this fireplace right now, yes or no? That is a fair question and it has a clear answer.
If anything lands in tier one, stop burning and get it addressed. If items land in tier two, book the work while the weather still allows proper curing. If everything is tier three, note it, and re-inspect next year as normal.
And if the result does not sit right with you — the scope feels disproportionate to what you were told, or nothing was documented — get a second opinion with photographs in hand. A failed inspection is information about your chimney. It should leave you better informed than you were, not just more worried.
